First, where GEO actually sits

The step SEO never had to deal with

Traditional search runs two steps: crawl and index, then rank. You optimize for step two.

Generative engines run three:

  1. Retrieve. The model, or its search layer, pulls a candidate set of sources. This is where classic SEO still does most of the work. If you’re not crawlable, indexed, and relevant, you’re not in the pool.
  2. Select. From that pool, it picks the few sources it will actually lean on. Selection favours passages that answer the question cleanly and standalone. A paragraph that only makes sense after the two above it is a paragraph the model skips.

  • Site speed and technical hygiene. Slow, broken, or duplicated pages get retrieved less. Nothing exotic here.
  • Freshness. Dated content gets passed over for the same reason it always did.

  • Quotable structure. Lead every section with the answer, then explain. A model lifting a passage takes the first clean one it finds. Inverted pyramid, not slow build.

SEO without GEO is winning a competition that’s getting quieter. Ranked links aren’t disappearing, and anyone telling you SEO is dead is selling something. But a growing share of high-intent questions now get answered before anyone scrolls. How to measure GEO, given there’s no rank tracker

This is the genuinely hard part, and where most GEO pitches go quiet.

There are no positions. You can’t check a ranking. What you can do is sample: fix a set of prompts a real buyer would type, run them on a schedule across the engines that matter, and track whether you appear, whether you’re cited, and who’s there instead of you.

Four things worth logging every cycle:

  1. Mention rate. How often your brand shows up at all.
  2. Citation rate. How often it shows up with your URL attached.
  3. Cited pages. Which of your URLs the engines actually reach for. Usually not the ones you’d guess.
  4. Share of voice. You versus named competitors on the same prompts. This is the only one that tells you whether you’re winning or just present.
